The install
Ninety days to installed. Ten more to certified.
PXF-100™ is the engagement. The install is the first 90 days of it — the part where the system goes into the live business and your team takes it over.
Timeline
Phases end on evidence, not on dates.
Every phase has an exit test. Time passing is not one of them, so the calendar below is the shape of a normal install, not a promise the clock can keep on its own.
01 · Before the clock starts
Prepare
Name the end state, name the owners, and agree what evidence will count. Nothing is installed yet.
Exit test: The end state is written in one sentence, and every outcome under it has one name against it.
02 · Install, early
Crawl
The Five Tools go in on real work — not a pilot, not a sandbox. The advisor is in the room.
Exit test: Two consecutive Weeklies run to standard and every closure that week carried a proof line.
03 · Install, middle
Walk
The team runs the rhythm. The advisor watches, corrects, and steps back further each week.
Exit test: The rhythm holds through a disrupted week, and flags cleared inside the escalation window.
04 · Install, late
Run
The team runs it without prompting, including when the founder is absent.
Exit test: A full cycle runs to standard with no advisor intervention and no founder unblocking.
05 · After the install
Certify & Adapt
The system is demonstrated, verified against a second source, and adapted to how the business actually changes.
Exit test: A witnessed, dated demonstration on the record.
Day 90 · Closed by the owner
Installed
The system runs at standard and the owner accepts it. The owner's signature closes this gate — not the advisor's opinion.
Day 100 · Closed by the advisor
Certified
A witnessed, dated demonstration with a second source on the record. Certification is verification, not celebration.
What's included
What you get for the fee.
The Five Tools, installed live
Owner Rule, Common Operating Picture, Scoreboard, Weekly, and Flag — put into your real priorities, not a sandbox.
An advisor in the room, then out of it
The advisor runs it first, corrects it next, and steps back on a deliberate schedule until the team runs it unprompted.
The client app
Your team's Field Manual: owners, picture, scoreboard, weekly, flags, and the journey with its exit tests — on the phone, installable to the home screen.
Proof discipline
Every closure carries evidence. Overrides are allowed and recorded, so you can see where the standard bent and why.
Gate documentation
The Day 90 acceptance record signed by the owner, and the Day 100 certification record with the witnessed demonstration on file.
Adaptation after certification
The system is tuned to how the business actually changed during the install, so it survives the next season rather than the last one.
What is not included
- Interim management. We install a system; we do not run your business.
- A parallel program of new projects. The install works on the priorities you already have.
- Software licensing. The client app comes with the engagement.
- A guarantee that everyone survives the standard. Some roles will find one owner per outcome uncomfortable.
The rules you agree to
One owner per outcome
Shared ownership is not ownership. If two names appear, the outcome is split until one name remains.
Proof before closure
A commitment does not close on a verbal assurance. It closes against evidence. Overrides are allowed — and recorded.
Escalation on a clock
A flag that is not cleared inside the agreed window escalates automatically. Silence is not a resolution.
Advance on evidence, not on the calendar
A phase ends when its exit test is met. Time passing is not an exit test.
What goes in
Five tools. Simple enough to survive a bad week.
The Owner Rule
One name per outcome. Not a team, not a function, not a committee.
The Common Operating Picture
One place that shows priorities, owners, and status. Everyone reads the same page.
The Scoreboard
A short set of numbers with a value today and a value at done.
The Weekly
A short, fixed meeting that ends in commitments — not in discussion.
The Flag
A blocker raised by name, owned by name, on a clock.
Book the conversation
Forty-five minutes, no pitch deck.
We walk your current picture, tell you honestly whether an install is the right next move, and if it is, what the diagnostic step would look like on your calendar.
